How Real Estate Teams Keep Their Best Agents"},"content":{"rendered":"<p>Whether you\u2019ve just decided to <a href=\"https:\/\/www.homelight.com\/blog\/agent-start-a-real-estate-team\/\">start your own real estate team<\/a> or you\u2019ve been leading a team for years, you\u2019ll inevitably face this challenge: <b>How do I keep my best agents?<\/b>\u00a0 There may be strength in numbers, but it\u2019s not unusual for agents to gain experience and exposure as part of a reputable team before choosing to head out on their own.<\/p>\n<p>\u201cIt&#8217;s hard to keep agents because when they get successful, they think, \u2018Oh, I can do it on my own,\u2019\u201d says <a href=\"https:\/\/www.homelight.com\/agents\/lucie-dulin-md-630276\">Denie Dulin<\/a>, head of The Dulin Group and a top agent in Baltimore. Dulin formed her team seven years ago. She has seven agents on the team today, and the longest-tenured agents have been with her since the beginning.<\/p>\n<p>Rather than fretting over the potential lost time and resources from a departing team member, consider instead how to retain your best real estate agents. What does it actually take to build and <i>maintain<\/i> a strong, happy, productive team?<\/p>\n<p>To learn their best tips for agent retention, we spoke to Dulin and <a href=\"https:\/\/www.homelight.com\/agents\/mario-greco-il-475105845\">Mario Greco<\/a>, head of The MG Group in Chicago, which <a href=\"https:\/\/chicagoagentmagazine.com\/2019\/11\/06\/best-team-the-mg-group\/\">recently won the Agents\u2019 Choice Best Real Estate Team award<\/a> from <i>Chicago Agent<\/i> magazine. Of course, there\u2019s no one-size-fits-all approach to compensating your agents. A <a href=\"https:\/\/www.nar.realtor\/research-and-statistics\/research-reports\/2018-teams-survey\">2018 survey<\/a> conducted by the National Association of Realtors showed that 38% of team-participating respondents had fixed commission splits, 22% had graduated commission splits, and 13% of respondents earned 100% of their commission while on a team.<\/p>\n<p>As a team leader, you\u2019re in a unique position to balance value and paycheck to keep your crew satisfied.<\/p>\n<p>Dulin runs her team with a graduated commission plan, and agents earn more over time as they need less of her support.<\/p>\n<p>\u201cThe way I look at it, my time is free to [my agents],\u201d says Dulin, \u201cand the assistant\u2019s time is free to them. The more they use me &#8212; as far as calling me on weekends, as far as making mistakes in contracts or needing to know how to write the correct contract for the right property &#8212; the less of a split they\u2019re on.\u201d<\/p>\n<p>Dulin feels that this strategy facilitates a natural progression for newer agents to grow into a higher commission split.<\/p>\n<p>\u201cThe ideal situation is that over six months to a year, they learn a lot. They learn about negotiating, they learn about contracts, and even though the assistant will do the contracts, I want everyone proficient in contract writing. And once we get there, once they\u2019re using less of me, I\u2019m happy to bump up their split because that frees up my time to do my business,\u201d Dulin explains.<\/p>\n<p>How you choose to navigate commission splits for your agents may be further influenced by your procedure for referrals. While it\u2019s not uncommon for team members to work their own leads independently, some team leaders will hand out referrals on a case-by-case basis. The question, then, is what happens to the split on subsequent business?<\/p>\n<p>\u201cI let my agents keep any resulting business that comes from business I give them,\u201d Greco says. \u201cThere\u2019s no tail on the referrals that I give out.\u201d<\/p>\n<p>Let\u2019s break this down:<\/p>\n<ul>\n<li>Say that you, the team leader, have an acquaintance named James who wants to sell his condo. You don\u2019t especially want to sell James\u2019 condo, so you pass the lead over to your agent, Mary. Since this is a referral deal, Mary\u2019s commission split with you when she sells James\u2019 property is 50\/50.<\/li>\n<\/ul>\n<ul>\n<li>A few months later, Mary gets a call. Turns out that James told his colleague, Bob, that Mary is awesome to work with and now Bob wants to buy a house through Mary. Mary\u2019s commission split on her deal with Bob is treated like it\u2019s her own lead and she receives her normal split of, say, 70\/30. There\u2019s no pesky tail following the original referral from you, her team leader, to work that prior deal with your friend James.<\/li>\n<\/ul>\n<p>\u201cAllowing my agents to keep all business off any leads they bring in, and to convert any resulting business they get off of business I initially give them, keeps my best agents from looking for greener pastures,\u201d says Greco.<\/p>\n<p>Aside from his favorable lead referral policy, Greco says his team\u2019s splits are no lower than 70\/30 and go up as high as 95\/5.<\/p>\n<p>\u201cI\u2019m kind of an idiot for giving [an agent] something as good as a 95% split, but at the same time, I know that if I refer him to someone, I will never have to hear anything about it again. I will take the little bit of money that it comes with. I\u2019ll take the production, it\u2019s added to my numbers. I will take the reputational increase that comes with having him associated with me and move on,\u201d Greco explains.<\/p>\n<p><b>Key takeaway: <\/b>Be flexible with your approach to commissions. This is an opportunity for long-term investment in your best agents.<\/p>\n<h2>Build value through support<\/h2>\n<p>When forming her real estate team, Dulin decided she wasn\u2019t signing herself up for a standard-issue managerial role. While some team leaders see their role as supporting agents by providing leads, Dulin sees it differently. \u201cI am not a referral leader,\u201d she says, preferring to keep her own leads because she loves working with clients. \u201cI\u2019m an accountability leader, I\u2019m a motivational leader, I\u2019m a structure leader.\u201d<\/p>\n<p>Dulin provides comprehensive resources to her team with the help of a full-time administrative and marketing support specialist.<\/p>\n<p>\u201cI pay for her salary and she doesn\u2019t cost my agents anything, but she supports them with whatever they need,\u201d Dulin explains. \u201cShe is incredible with marketing, she\u2019s a great graphic designer, she does <a href=\"https:\/\/www.homelight.com\/blog\/agent-real-estate-instagram-strategy\/\">social media<\/a>, she\u2019ll write the contracts, pull tax records, spreadsheets &#8212; she\u2019ll do anything.\u201d<\/p>\n<p>Also an advocate for giving his agents the tools they need to ensure that clients are the priority, Greco supports his team with an in-house staff of seven.<\/p>\n<p>\u201cHaving a large and talented office support staff and system in place allows the top-producing agents on my team to feel like they don\u2019t need to reinvent the wheel,\u201d he explains.<\/p>\n<p>Aside from taking the stress of paperwork and creative tasks off their plate, providing a sales team with structured support helps to boost morale and foster a sense of togetherness.<\/p>\n<p>\u201cI supply the office infrastructure to help [the agents] keep and do more business, and in addition, there\u2019s a real collegial sort of \u2018all for one, one for all\u2019 feeling,\u201d Greco says, explaining that as his top-producing agents are feeling supported, newer agents can see that there\u2019s room to grow at their own pace, with no cap or barriers to that success.<\/p>\n<p><b>Key takeaway<\/b><b>: <\/b>Deliver value to your agents by providing access to reliable, high-quality support behind the scenes.<\/p>\n<figure id=\"attachment_14419\" aria-describedby=\"caption-attachment-14419\" style=\"width: 700px\" class=\"wp-caption alignnone\"><a href=\"https:\/\/www.homelight.com\/blog\/wp-content\/uploads\/2020\/02\/real-estate-teams-keep-agents-team.png\" target=\"_blank\"><img decoding=\"async\" width=\"666\" height=\"381\" src=\"https:\/\/www.homelight.com\/blog\/wp-content\/uploads\/2020\/02\/real-estate-teams-keep-agents-team-666x381.png\" class=\"attachment-content size-content\" alt=\"A real estate team of agents.\" srcset=\"https:\/\/www.homelight.com\/blog\/wp-content\/uploads\/2020\/02\/real-estate-teams-keep-agents-team-666x381.png 666w, https:\/\/www.homelight.com\/blog\/wp-content\/uploads\/2020\/02\/real-estate-teams-keep-agents-team-64x37.png 64w, https:\/\/www.homelight.com\/blog\/wp-content\/uploads\/2020\/02\/real-estate-teams-keep-agents-team-128x73.png 128w, https:\/\/www.homelight.com\/blog\/wp-content\/uploads\/2020\/02\/real-estate-teams-keep-agents-team-192x110.png 192w, https:\/\/www.homelight.com\/blog\/wp-content\/uploads\/2020\/02\/real-estate-teams-keep-agents-team-432x247.png 432w, https:\/\/www.homelight.com\/blog\/wp-content\/uploads\/2020\/02\/real-estate-teams-keep-agents-team-500x286.png 500w, https:\/\/www.homelight.com\/blog\/wp-content\/uploads\/2020\/02\/real-estate-teams-keep-agents-team.png 700w\" sizes=\"(max-width: 666px) 100vw, 666px\" \/><\/a><figcaption id=\"caption-attachment-14419\" class=\"wp-caption-text\">Source: (CoWomen \/ Unsplash)<\/figcaption><\/figure>\n<h2>It\u2019s all about a win-win culture<\/h2>\n<p>Between the administrative resources and adaptable earning potential, Dulin and Greco both foster a culture that offers genuine team spirit. Each agent understands and appreciates his or her place within the team, which keeps everyone happy to work together and, most importantly, <b>stay<\/b> together.<\/p>\n<p>After you\u2019ve invested your time and money into building a successful real estate team, wanting to keep your best agents is a no-brainer. While generous commission splits can help in retaining your talented agents, they aren\u2019t your only solution.
